    오늘은 두번째 시간입니다.

    Change Management의 핵심은 어떤 분야가 되겠습니까?

    Employee Communications입니다. Change의 핵심이 인간이기 때문이지요.

    Structure를 바꾸는 이유는 그 Structure자체가 경쟁력을 생성하는게 아니라 그 Structure에서 일하는 사람들(Employee)을 더욱 경쟁력 있게 일할수 있게 분위기를 만들어 주는 겁니다. 조직이 Downsizing을 겪어 기름기를 뺀 Slim한 조직으로 다시 태어낳다면, 그 조직속에 남아있는 생존자들에게는 더욱 잘 일할수 있는 환경을 만들어 주어야 합니다. 그러나 실제로는 생존자들에게도 더욱 더 허리띠를 졸라매라는 식의 다운사이징 형태가 많지요.

    이런방식은 성공키 힘듭니다. 생존자들의 충성심을 이끌어 내기위해서는 이상적인 업무 환경과 더욱 폭넓은 Empowerment와 나아진 봉급을 제공해야 합니다. 그래야 그들에게서 이전 보다 향상된 생산성과 업무의 효율성을 거둘수 있습니다.(중소기업 사장님들 명심하시죠.. 구조조정이 사람을 짜르고, 남아있는 봉급자들의 봉급을 줄이는 것 만은 아닙니다.)

    많은 구조조정의 노력이 실패를 하는데, 그 원인을 분석해 보면 많은 퍼센테이지가 변화의 시기에 Employee들과의 커뮤니케이션 실패에 그 원인이 있었습니다. 구조조정을 윗사람들이 칼을 휘두르는것으로 이해하던 시대는 지났습니다. 구조조정은 조직의 발전을 위한 미래지향적, 발전지향적인 조직 변화활동입니다. 그리고 이는 단편적이거나, 일회적 활동이 아닙니다. 끊임없이 연속되어야 하는 조직의 운명같은 겁니다.(흔히들 구조조정이 완결됬다는 말을 쓰는데, IR을 하면서 투자자 및 주주들에게 투자에 대한 확신을 주기위한 달콤한 말은 될찌라도, 진정한 의미에서는 거짓말입니다.) 보십시오, 앞으로도 우리나라의 기업들은 외국기업들과 경쟁하며, 더욱 많은 사람들을 다운사이징(구조조정적 의미내에서) 할겁니다. 그들의 조직구조 자체도 계속 개편 또 개편될거구요. 그래야 삽니다.

    이렇게 변화하는 조직속에 가장 중요한 Employee들은 충분한 커뮤니케이션적 지원을 받아야, 그 해당 변화를 성공적으로 이루어 낼 수 있습니다. 그들이 불필요한 인식과 두려움을 갖는다면 이 변화의 결과는 뻔한거지요.

    구조조정에 있어서 Employee들이 가지는 감정으로는,

    해직에 대한 불안감

    미래에 대한 두려움

    회사에 대한 충성심 저하

    생산성 저하

    업무 효율성 저하

    회사에 대한 화(Angry)등이 있습니다.

    이러한 Employee들의 반 변화의 감정은 정직하고(Honest), 시의적절하고(Timely), 정확(명확)한(Clear) 커뮤니케이션적 노력을 통해 통제(감소) 해야 한다는 게 일반적인 이론입니다.

    이러한 기본적 커뮤니케이션적 자세는 강력한 비젼을 향해 있는 “조직 발전지향적 기업문화(Corporate Culture)”를 바탕으로 전개 될때 그 효과의 극치에 도달할수 있습니다.

    강력한 비젼이 사원들에게 공유되어 있고, 업무 하나 하나를 통해 기업의 Value를 구현하며, 그들의 마음속에 공통적인 Mission이 존재할때 그 조직은 불멸한다고나 할까요..

    이러한 기업문화적 요소들이 조직발전적인 방향으로 정렬되어 있으면, 구조조정이라는 것은 너무나 쉽고 효과적인 조직 변화 행동이 될겁니다.그래서 평소에 바람직한 기업문화를 창조해야 하는 이유가 바로 여기에 있습니다. 변화에 쉽게 적응할수 있는 기업 문화, 그러나 변화에 걸림돌로 작용하는 기업문화가 매우 많은게 현실입니다.

    *** 그러나 가장 중요한 구조조정 이후의 Employee Communications의 역할은 Survivor들에게 어떤 형태의 업무방식, 사원 자질, 지적 수준등을 조직에서 필요로 한다는 암시 및 교육을 하는 것일겁니다. 이는 하나의 큰자극으로서 Survivor들에게 조직을 발전시키는 추진력 그자체가 되게 하는 방법이지요.

    그러나 이러한 통제 및 관리적 시각만 있는건 아닙니다.

    Survivor들에게는 또한 환상적인 업무 환경을 제공하고, 각자의 업무에 대한 강력한 Empowerment를 보장하여, 자율적인 생산성 및 업무의 효율성을 고취시켜야 합니다.

    해마다 Fortune잡지에서 미국에서 가장 일하기 좋은 회가 100개를 뽑는데, 그들 기업들이 꼭 높은 봉급만을 제공하는 회사들의 랭킹은 아닙니다. 봉급은 그저 그래도 업무 환경에 있어서 환상적인 곳이 더 많습니다. 환경이 곧 생산성과 직결 된다는 것을 경영층이 알기 때문이지요. 그리고 그 기업들 중에는 재미있고, 의미있는 기업문화를 가진 기업들이 참 많습니다. 생각해 볼 일입니다.

    미국에는 심각한 구조조정의 물결을 넘어 이제는 변화가 생활이 된 조직의 행태 속에서 직원들이 구조조정의 물결속으로 가라앉기를 거부하고, 그 물결위에서 서핑을 즐기고 있다고 할 수 있습니다. 다이어몬드 서핑보드와 골드 칼라로 무장한 신 변화의 직업인들이 바로 그들입니다. 이는 조직의 구조조정이 인력 자체의 구조조정이라는 훌륭한 연계 효과를 이끌어 냈다는 의미가 되겠습니다. 인간은 언제나 변화에 재빠르게 적응하게 되어있다는 얘기도 되겠지요.

    NEW RULES FOR EMPLOYEE COMMUNICATIONS

    In the wake of a wave of restructurings, and the emergence of new communications technologies, the ways in which American corporations communicate with their employees need to change. Richard Kline and Betsy Buckley of Shandwick USA have some suggests.

    The times are changing. The people we need to communicate with today are different from those we were responsible for communicating with even three years ago, let alone ten years ago. The computer, the fax, the Internet, other forms of electronic communications have forever changed the tools of communications. And the changes in the structure, the missions, and the systems of today’s workplace have definitely changed the messages we are conveying.

    Major companies in America today are facing confusion and difficulties in communicating with their workforce in a meaningful way, according to a survey of Fortune 500 companies conducted by Shandwick USA to evaluate the use and value of employee communications methodology and to explore executives’ expectations for future communications programs. The findings reveal that corporate executives today are concerned about the changing times and the changing makeup of the workforce, and that they recognize the need for enhanced communications systems.

    So, how can corporations do this? In order to make change work for us, not against us, as we communicate to the workforce of the future, we’ll need to explore four areas:

    the real causes of all this change;

    today’s “best practice” tools;

    the message we need to deliver;

    the lessons learned from looking at this new model.

    The context we are all living in – and trying to communicate in – is very, very different. What causes those differences?

    Many of us come from organizations that were organized vertically. There was a relatively traditional hierarchy, and it was through that hierarchy that communications flowed. The CEO communicated with his (yes, he was male) senior management reports; they communicated with theirs, and so on down the line. Several people describe the new approach as “cascading communications.” The difference is that now the cascade flows like a raging river, in terms of timing. Communications is scheduled on the hour, replacing the more deliberate and methodical systems of the past.

    Many of today’s organizations still retain parts of the hierarchical model but have added some horizontal relationships. This often requires simultaneous communications at both the corporate level and the operating company/division/business unit level. Timing may be parallel, and key messages may be similar, but tone, pacing and details need to be very different.

    A new “wrinkle” in organizational structures, as we have moved into global communications, involves “the regions.” Some companies now have this third group as a diagonal line, and when trying to communicate simultaneously with them, we run directly into the 24 -hour-day phenomenon.

    Even our sense of “internal” communications has changed. Our workforce definition may no longer include just our 40-hour workers. Many companies are using contract employees as partners; others are outsourcing whole staff functions to various service- providing entities. Accessing these people through traditional workforce communications procedures may not work.

    And finally, where are the employees? We used to be able to link strategic business units to specific locations. It was easy to convey one set of messages to one place. In the changed environment, these people could be many places, and if some of them don’t have a mail stop, they aren’t going to be able to receive your four-page employee newsletter, especially if they aren’t yet hooked up to e-mail.

    There are also demographic factors creating change. Our workforce is more female, and as we turn the millennium it will be more Asian American, more Native American, more African American, more employees of different cultures, different backgrounds. These demographic changes are matched by psychographic changes: lifestyles so fast that they dictate soundbites and long-distance commutes that offer opportunities to digest information which may be best received through suggest audio-tapes for one group, print materials for another, and discs or CD-ROMs to be read on the laptop for a third.

    A newsletter that used to take three weeks will now become old news in three days. The fax, the cell phone, and the pager have all contributed to speedy communications and speedy expectations. The workforce of today expects their information now, and that means change for us.

    Electronic communications – e-mail and voice-mail, for example – are terribly useful tools, but only when people are taught to use them. In our survey, only 15% responded that they had any communications training for use of either of those tools.

    Think of the promise, the opportunity – and the challenge – of communicating via the internet. Yes, fire walls can be created. Yes, intranet communication is here for some companies. Thirty-seven of the companies we interviewed had a web site, and 17 had some form of employee communications to the site, but only seven specifically said they had Intranet operations. These tools work, but they, too, take training, especially for segments of the workforce who haven’t quite arrived at the digital age.

    Whether it’s new tools like the Internet or old tools like a newsletter, it’s so clear that the changing workforce requires a “less is more” mindset. Sixteen-page, text heavy documents are a thing of the past. Visual communication through graphs, charts, interesting and engaging graphics is critical if we are to reach today’s workforce in a meaningful way.

    And the good news? There’s an employee communications audit that can review all existing print and video materials, analyzing how well the pieces convey key messages and at what cost per employee. One of the companies we surveyed reported doing this type of analysis, and reduced the number of newsletters from 83 to ten, at a savings of $1.5m.

    And, the audits that drove these changes showed over and over again the employees desire for more face-to-face time with their direct managers, as in 360 degree reviews and executive lunch briefings, which were mentioned in 16 of our interviews as a tool, with four offering them via video-conferences at multiple sites.

    Repeating information is critical. While many of us learned the rule of seven – “it takes seven repetitions before something is “heard” – one company president reported his rule of 22… that it takes 22 times before someone both hears something and will act on it.

    Probably most critical, however, is that we no longer can function totally using “mass” approaches to communications. It’s niche—not mass. While we cannot—nor, in most cases, would we want to— change the message, we do need to be thoughtful about the translation of that message and, most importantly, we may need to reach different segments in different ways, using different tools, and with differing amounts of repetition and integration.

    From the 42 interviews and Shandwick USA’s experience, we have found four lessons to be learned:

    • Strategic focus. In order to communicate with the workforce of the future, we must be very clear about channels that will work for them. We must be strategic about how we create our tools. We must, we absolutely must, analyze what we have and streamline it… both to ensure better “reach” of our audience segments, and to identify cost savings in current tools that may be needed as we move into the digital age. Solid, action-focused, outcomes-based plans are clearly required if we are to effectively reach the workforce of the future.

    • Role of the CEO: The antidote for too much change is more stability. And, in most organizations, the perception is that stability can be provided by a strong CEO. But, for strong CEO’s to be effective communicators, effective “senders” of the message, they must work at it. Hard. One of our CEO interviews (and this is typical of many of the clients we work with) said: “I spend 15-20% of my time on communications. It is the most important work that I do. And, it is the one place where I must – and do – continually refine my skills.”

    • Communications training: Just as few employees are born knowing how to design a strategic plan or how to develop an effective cash management system, most employees are not born with strong communications skills. As we move to more real time, more abbreviated communications, as we get into heavier use of charts and graphs, as we intensify the pace of our communications, we must train both senders and receivers….and this absolutely must become part of the required supervisory and management training programs inside our organizations.

    • Feedback: In enhancing the ways we give out information, we must also ensure that there are ways to give back responses to that information. 360-degree reviews need to be broadened into 360-degree feedback for all communications.

    Times are changing, the workforce is changing. Our communications systems, styles and approaches must also change. And that means we ourselves must change.

    1990년대는 진정한 변화의 시기였습니다. 일찌기 90년대 초에 Hammer와 Champy의 Reengineering the Corporation이라는 책이 베스트 셀러가 되더니, 미국 전역을 휩쓸고, 이제는 한국에서 그들 이론의 선조격인 “리스트럭쳐링”등이 일부 현장에서 용틀임을 하고있습니다. 사실은 Reengineering은 일찌기 90년대 초중 반 미국에서의 열풍과 거의 동시에 한국의 몇몇 재벌 그룹사들에서 내부적으로 시도된적이 있었습니다. 그결과는 어땠는지 모르지만 빠르게 이런 이론들을 받아들인다 하는 면에서는 우리나라도 참 세계화된 나라라는 걸 느끼게 됩니다. 예를들면 삼성의 “스피드”운동이던가요 그런것도 하나의 리엔지니어링적 노력이 아닌가 합니다.

    하옇튼 미국은 많고 다양한 변화의 물결을 거쳐 회사 조직자체가 하나의 살아 움직이는 유기체가 되었습니다. 주변환경에 따라 자신의 몸의 온도, 색깔, 모양등을 바꾸는 카멜레온 같이 회사라는 조직은 미국에서 살아 움직이고 있습니다. 미국 기업들은 자주 그리고 많은 자극들을 주변으로 부터 받습니다. 그래서 그 자극들에 대응하며, 몸을 자꾸 바꿉니다. 각분기별로 사업의 결과 보고를 받는 주주들이 가장 큰 자극원이 되겠지요. 분기별 목표 퍼센테이지를 맞추지 못한 경영자는 한칼!입니다. 거들먹거리거나 어리벙할 시간 조차 허용치 않습니다.

    사원들은 리스트럭쳐링이다, 다운사이징이다해서 짤려나가고, 아웃소싱을 이유로 집으로 내쫗기고, CEO는 그 나름대로 분기.분기에 자신의 경영 목숨을 겁니다. 멀쩡한 회사를 몇분기 망친 경영자는 쫓겨난후에 다른곳으로 갈수가 없습니다. 전문경영자들은 철저한 챔피언 의식속에서 패자를 인정치 않는 환경에서 자라납니다.

    우리나라도 이제까지 많은 경영적 구조조정이있었습니다.

    그러나, 저는 국내 대기업들의 구조조정이 진정한 교과서적 의미의 “Restructuring”이라고 평가하지는 않습니다. 많은 외국 Corporate Change 전문가들도 한국 재벌들의 지금 노력들을 진정한 Restructuring이라고 보는 사람은 그리 많치 않은듯합니다.

    방만한 사업적 구조를 핵심사업을 중심으로 재개편해서 더욱 성장적 잠재력을 충만하게 하는것이 구조조정(Restructuring)이라고 하겠습니다. 그러나 많은 기업들이 IMF경제 체제를 맞아 자의에서 보다는 비정상적 시장 환경에서 비롯된 충격 때문에 얼떨결에 구조조정이라는 것을 해냈는데, 끝나고 보니 이건 구조조정이 아니었던 겁니다. “회계’적 여유를 갖기 위해 보유 자산을 매각하거나, 인력을 줄이는 것 -바로 우리가 해냈던 이러한 구조조정은 진정한 Restructuring은 아니고 일종의 Downsizing이었습니다. 단기적인 위기 극복 요법이라고 할까요.

    이런 때우기 식의 기업변화는 그 결실을 거두기가 어렵습니다. 다운사이징 이후에도 기업의 명확한 비젼제시와 함께 발전 전략에 근본을 둔 리스트럭쳐링이 따라 일어나야 합니다. 그리고 정련된 조직을 가지고, 핵심사업을 중심으로 발전적 역량을 최대화 시켜야 합니다. 정련된 조직을 완전 가동시킬수 있는, 스피드 중심의 리엔지니어링까지 도달할수는 없어도 최소 본질적 리스트럭쳐링은 시도해야 합니다.

    한국의 기업 당사자들이 구조조정이라고 부르는 험난했던 변화를 겪은 기업의 전후를 비교할때, 얼마나 현시적인 경쟁력이나 성장 역량의 증대를 거두었습니까.

    의문입니다. 미국에서도 기업변화가 시도된후 거의 60-70%가 실패했다는 보고가 있었는데, 우리나라는 어떨까요.

    이런 상황은 MBA아저씨들이 신경쓰실 테마일찌도 모른다고 생각하고 그냥 지나갑시다. 우리는 기업의 모든 변화를 알고 있어야 하는 전략홍보인들이니 그냥 이해만 합시다.

    하여튼 그 과정이나 결과가 무었이든 당장 변화의 순간에 우리가 해야 할일은 기업의 변화를 성공적으로 달성시키기 위해 완전한 커뮤니케이션적 지원을 해야 한다는 것입니다. 대부분의 Change Management 전문가들은 기업내의 커뮤니케이션적 노력(우리는 Change Communications, Transformation Communications이라고 부릅니다)을 기업변화 성공의 핵심이라고 합니다.

    어떻게 우리가 감히 이해하기도 힘든 기업적 변화를 Implementation할수 있을까요..이 이슈는 현재 한국에서 가장 우리 홍보인들이 갖추어야 할 전략적 지식과 자세라는 이유때문에 앞으로 몇회에 걸쳐 자세하게 소개 할까합니다.

    BUILDING EMPLOYEE COMMITMENT TO CHANGE

    Organization: Georgia Pacific Distribution Divison

    Agency: Ketchum Public Relations(죄송합니다, 고르다 보니 계속 켓첨 녀석들 사례만 나오는 군요. 개인적 취향이 아니라, 지금 제일 잘나가는 녀석들이라서 그런가 봅니다. 앞으로는 따른 녀석들 걸로 찾아올리겠습니다.)

    In July 1994, Georgia Pacific’s Distribution Division unveiled its plans for a massive restructuring program to support its vision for a renewed growth strategy capable of dramatically improving customer service while reducing costs. The massive and unprecedented restructuring of the Division’s operations began with a unique prototype area in its Southern region to test and refine sales and logistics concepts before national expansion.

    Success of the total restructuring program depended on employees embracing Georgia

    Pacific’s change effort and effectively communicating the advantages to their customers. Gaining that commitment from its 5,000 employees, most of whom had never experienced massive organizational change, required a focused, responsive and creative communications effort utilizing front line management as the critical communications link and a variety of communications targeted to provide information for educating and retaining crucial employees.

    Georgia Pacific Distribution Division Communications collaborated with Ketchum Public Relations to develop and implement a comprehensive communications program designed to profile the strategic benefits of the growth strategy and build employee awareness of the strategy without significant negative effects on morale, retention and customer service levels.

    RESEARCH

    Before an effective communications program could be developed and implemented, two essential questions needed to be addressed:

    Do employees understand the need for change, particularly when the company is more profitable than ever?

    What is needed to foster that sense of commitment to an unknown future?

    Early research indicated:

    Employees want more information about Georgia Pacific’s vision, values and strategies as they move through a reengineering program (externally conducted surveys, focus groups).

    The challenges of reengineering are cultural and structural and will challenge many of Georgia-Pacific’s core values and tightly held beliefs (best practice benchmarking study of key corporations).

    Communications are vital and integral to successful change management (best practice benchmarking study of key corporations).

    Front line managers are the most critical link in reaching and influencing employees (online research, academic writings and business press).

    Client and agency conducted best practice visits to key companies engaged in full scale reengineering efforts to better understand the role employee communications plays in meeting business and performance objectives.

    Communications need to be creatively executed to enlist support from employees to enlist support from and effectively reach an adverse audience.

    PLANNING

    Objective: Ensure that communications raise understanding of the need for change while maintaining current employees and morale levels.

    Audience: Employees of the Distribution Division (approximately 5,000).

    Strategy: Provide employees with the information needed to make the decision to stay with Georgia Pacific and to effectively communicate the Division’s growth strategy to customers (via sales results).

    Messages: Our success is yours, your success is ours; Georgia Pacific needs to respond to their changing customer base; and Employees will continue to have job opportunities within the organization.

    EXECUTION

    Since the organizational change initiative was slated to continue over several years and with key decisions on the national strategy still unknown, creating and maintaining momentum for the communications program was essential during the periods of change – the first 18 months (July 1994 December 1995).

    We employed a series of tactics with the common theme of positioning the organizational change as the best option for employees and the company.

    Communications Training. Ketchum training staff and Georgia Pacific leaders together trained front line managers on the delivery of key messages, announcing the reengineering program (to immediately affected and non affected employees simultaneously) and answering employee questions. Presentation decks, resource manuals, messages and Q&A documents supported the managers in their delivery of news.

    Pre Launch Communications. To condition the entire employee population about the need for the change within the Division, Georgia Pacific began publishing select articles and producing news videos on the changing nature of the business and customer needs, and engaged in focus groups to better understand employee sentiment regarding rumored change efforts and pilot reengineering programs.

    Launch Communications. The announcement of the reengineering effort was conducted simultaneously at all locations across the country and at the headquarters facility in Atlanta. Managers were equipped with presentation decks and backup materials to effectively deliver the news to employees and respond to their psychological and emotional needs. These materials and the previous training were key to maintaining productivity and morale during the short term. The communications team developed all these materials and provided a toll free hotline for employees to call 24 hours a day to receive immediate answers to questions. In addition, each employee was provided copies of information relative to their job category, all produced by the Georgia Pacific communications team.

    Maintenance Program. Key to maintaining initial momentum and providing employees the information they needed to make critical career decisions was a comprehensive ongoing communication program. That program included reformulated publications, specific reengineering only publications and general communications, as well as other audio, video and broadcast vehicles creatively designed to educate and inform the employee population about the business direction (strategic articles and special features), early signs of success (customer testimonials and sales reports) and their role within the organization (skills paths and employee profiles).

    Special communications vehicles. Throughout the year, various creative communications vehicles were developed and executed to meet specific employee needs, including: relocation materials and support; brochures highlighting the transition process and job opportunities; career/skills path information highlighting advancement opportunities; and special satellite broadcasts outlining the new strategy, operations and new business communities.

    EVALUATION

    The communications program was continuously evaluated through message and media mechanisms. Research consistently showed morale improving as a result of frequent, credible communications research and feedback.

    Employee feedback, evaluation and research activities highlighted the need for a more rapid announcement of Georgia Pacific’s intentions. Employee communications representatives served as strategic partners with the senior management team in their decision to unveil the entire plan nearly two years prior to scheduled completion and months ahead of scheduled announcements.

    Sales figures independently showed employee commitment and support of the strategy by generating strong sales increases over target prototype figures during the first ten months of operation (January-October 1995).

    Year end research showed that the majority of employees understand and accept the change initiative and support management efforts. Employees also maintained high levels of acceptance and employee retention remained at approximately 70 percent of the original population.

    Objective: Ensure that communications raise understanding of the need for change while maintaining current employees and morale levels.

    Results: Messages reached employees within the Distribution Division via the various innovative communication vehicles and affected their behavior by increasing the level of applications for new jobs and overwhelming support for the new strategy which dramatically increased employee retention (turnover only increased one percentage point versus pre-reengineering figures).

  • Are You Using the 7 Cardinal Rules To Turn the Media to Friend versus Foe?

    Tom got the call to be the spokesperson for a crisis his company was facing. Tom felt he was prepared and ready to handle the situation.

    The reporter spent an hour talking with Tom. At the beginning of the conversation Tom was nervous so he shifted feet, looked down, and did some heavy breathing as he talked. At one point he relaxed and the reporter asked him a questioning statement, “Tom, looking back on this, it sounds like your company has a process to handle this so it shouldn’t happen?” Tom replied, “Well…yes, we do have a process but in this situation it was nothing we could avoid due to two occurrences that were out of our control which…”and Tom went on to explain those two occurrences.

    That night Tom about croaked as he watched the news. They put on the first question the reporter asked him and they showed Tom fidgeting and breathing heavy as he answered. Then they cut to the reporter asking Tom, “Tom, looking back on this, it sounds like your company has a process to handle this so it shouldn’t happen? They showed Tom saying, “Well. Yes” and that was it! The reporter then said, “There you have it. Even the company says this is something that could have been avoided.”

    Sound familiar? Tom forgot the Seven Cardinal Rules of speaking to the media. We see this countless times as we work with executives on how to handle crises both internally and when dealing with the media.

    Here are the Seven Cardinal Rules to remember so you don’t fall in to the same media trap Tom did:

    1. Create YOUR STORY rather than letting the media develop their own. Remember the media is looking for a STORY. A story means there is an interesting angle that the viewer will be intrigued with. If you don’t provide that angle they will try to capture it with editing and trapping questions. You need to know BEFORE you meet with the media what the STORY is that you want them to share. Think from THEIR perspective not yours. If you only defend what happened I guarantee they will try to put you in a more negative light. 당신의 스토리를 만들어라. 미디어가 그 스토리를 만들게 하지말아라. 언론은 스토리를 찾고 있다는 것을 항상 잊지 말아라. 스토리란 시청자들이나 독자들이 흥미를 느낄 수 있는 재미있는 앵글을 뜻한다. 만약 당신이 그러한 앵글을 제공하지 않는다면, 언론은 함정이 있는 질문을 하고, 편집을 거쳐서 그 스토리를 잡아내고야 만다. 당신은 언론을 만나기 전에 당신이 그들과 공유하고 싶어하는 스토리가 무엇인지를 확실하게 알아야 한다. 당신의 시각이 아니라 그들의 시각으로 생각해라. 만약 당신이 벌어진 사건에 대해 방어만을 하려하면 장담컨데 언론은 더욱 부정적인 시각을 투영하고 말 것이다.
    2. Watch telltale nervous or combative body language signs such as fidgeting, shifting feet, and breaking eye contact. These are all signs that on TV appear to the viewer that you are HIDING something. Since body language is tied to your thoughts any thing you are thinking WILL come out in your body language. This is why you can not be thinking about defending what happened or else your body language will be nervous or combative. fidgeting, shifting feet, 그리고 눈길을 피하는 등 긴장되거나 전투적인 보디 랭귀지를 경계해라. 이것들은 TV를 시청하는 시청자들이 당신이 무언가를 감추고 있다는 느낌을 주기때문이다. 보디 랭귀지란 것은 당신이 생각하는 어느것과 긴밀히 연결되어 있어 그것이 바로 몸을 통한 언어로 표현된다는 것이다. 이것이 바로 당신이 일어나 사건에 대해 방어하려는 생각을 하면 안되는 이유다. 그러다보면 항상 보디 랭귀지로 그 생각이 나타나게 되어있다.
    3. Avoid all “yes” or “no” answers. Why? Because as you saw with Tom your answer can be edited down to that simple word and the rest of your explanation left out. Always focus your answer so it can NOT be edited down. 모든 “예” “아닙니다”라는 답변을 피해라. Tom의 사례에서도 보듯이 그러한 간단한 단어들은 편집하기 쉽고 나머지 두시부분의 답변들을 버려버릴수 있다. 항상 당신의 답변이 편집되지 않도록 각별하게 주의해라.
    4. Speak in terms of sound bites. Reporters are looking for short phrases and succinct messaging. Therefore, if your answer is too longwinded they will opt to just NOT use it as it is too hard to edit it down. Try to give quick concise answers. sound bites 음절들로 말해라. 기자들은 짧은 문장들을 원하고 간단하고 핵심적인 메시지만을 원한다. 그러므로, 만약 당신의 답변이 너무 길고 복잡하다면, 언론에서는 그것을 쓰지 않을 가능성이 많다. 왜냐하면 너무 편집하기 힘들기 때문이다. 그들에게 항상 짧고 핵심적인 단변을 하기 위해 노력해라.
    5. Avoid the words “but” or “however” as they can edit out what you say before or after that message and completely turn around what you were saying. “그러나”라던가 “그러므로”라는 단어를 피해라. 그들은 그것 전이나 후의 답변들을 편집할 것이다. 결국 당신이 말한 것을 완벽히 다르게 편집해 놓을 것이다.
    6. Use proactive body language that shows confidence and leadership. This includes looking directly at the viewer (that would be the camera), have your feet firmly planted about shoulder width apart, relax your shoulders, keep your hands up by your waist or completely down at your sides, and have your weight balanced slightly more on one hip (this will give a relaxed pose). 신뢰감과 리더쉽을 보여주는 적극적인 보디 랭귀지를 활용해라. 시청자들 (또는 카메라를)을 정확하게 바라보고, 두발은 완전히 땅에 붙여라. 어깨는 넓게 쫙 펴고, 힘을 자연스럽게 빼라. 두손은 허리높이까지 들어올려 고정하거나 양옆으로 자연스럽게 내려라.엉덩이 한쪽에 약간 힘을 더준 상태에서 전체적인 몸무게에 균형을 맞춰라. (이 포즈가 릴랙스된 모습이다.)
    7. Talk to the reporter the way you would convincingly talk to a good friend over a cup of coffee. Keep it professional but relaxed. Don’t try to impress them. Instead make sure you know in your head and heart the story you wish to deliver. Then you can take each question the reporter asks you and ALIGN it with the STORY you are trying to deliver so you can put the positive spin on it. 리포터와 대화할 때는 커피 한잔을 마시면서 좋은 친구와 이야기 나누듯이 자연스러운 방식으로 해라. 기자들에게 어떤 인상을 주려 하지 말아라. 대신에 당신의 머리와 마음속에 당신이 번달하기 원하는 스토리에 대해 생각하라. 그러면 기자가 당신에게 물어보는 각각의 질문에 답변 할 수 있다. 단 그 답변들은 당신이 전달하기 원하는 그 스토리 라인에 연결시켜라. 그러면 그것이 곧 긍정적인 스핀작용을 할 것이다.

    Let’s look at how using these Seven Cardinal Rules, Tom could have turned his media experience in to a positive event for his company.

    • First, he should have taken a deep breath and relaxed BEFORE he talked to the reporter to release his nervousness. He should have shifted his focus from defending what happened and why it wasn’t his company’s fault, which led him to have nervous and combative body language.
    • Second, he should have thought about the STORY he wanted to convey to the viewer. That story should have been focused on how even with two non-predictable occurrences having a solid process can mitigate the damage that could have been caused if there was NO process in place. With this focus he could have pre-empted the reporter’s question and moved the story from what his company did wrong to what companies can do when the unexpected happens.
    • Third, he should have answered the reporter’s question by saying, “When you have two unusual circumstances that are out of your control as we had in this situation, the most important thing is how to use the great processes in place you have to handle the unexpected. In this situation our team did just that by…. (List specific things here).”

    You can see how no matter how they splice that sound bite you will come out looking positive and reflective.

    Remember the media is looking for a story so instead of making the media SEARCH for a story deliver it confidently to them!

    高度酒고객 타깃 6.9도 맥주ㆍ22도 소주 등장

    ‘싱거운 술은 가라!’

    저알코올 붐이 한창이 주류시장에 때아닌 고알코올 술이 잇따라 등장해 주목된다. 알코올 함량이 6% 이상인 맥주가 등장하는가 하면 22도짜리 독한소주도 다시 출현했다. 아직 남아 있는 독한 술을 찾는 ‘고도주 마니아’를 공략하기 위해 고알코올 신제품을 출시하는 역발상 마케팅에 주목하고 있는 것. 고알코올 마케팅을 선택한 곳은 오비맥주와 보해양조.

    오비맥주는 알코올 함량 6.9%인 ‘카스 레드’ 맥주를 출시한다고 5일 밝혔다. 하이트와 오비맥주의 기존 제품군 알코올 함량이 최저 2.8%까지 내려간 상황에서 6.9%짜리 독한 맥주가 출시되기는 아주 이례적이란 게 맥주전문가의 시각이다.

    지금까지 알코올 도수가 가장 높았던 맥주는 지난 1991년 9월 출시된 알코올 함량 7%인 하이트의 흑맥주 ‘스타우트’가 전부였다. 하지만 스타우트는 시장에서 호응을 얻지 못한 채 지난 2000년 12월 알코올 함량을 5%로 낮춰 재출시하는 우여곡절을 겪었다.

    정용민 오비맥주 부장은 “높은 알코올 도수를 선호하는 비교적 나이가 든 소비층을 대상으로 신제품을 개발했다”며 “가격대는 기존 제품들과 비슷한 선에서 책정될 것”이라고 말했다.

    ‘저도주 돌풍’의 진원지인 소주시장에선 보해양조가 알코올 함량을 높인 소주를 내놨다. 보해양조는 지난 2일 알코올 함량 22%인 ‘천년잎새’를 출시했다. ‘잎새주’의 후속작품인 ‘천년잎새’는 단풍나무에서 채취한 메이플시럽을 첨가해 숙취해소 효과가 있는 게 특징이다. 360㎖ 1병의 출고가도 기존 저알코올 소주보다 다소 비싼 830원으로 책정했다.

    최정규 보해양조 차장은 “원료에서 완제품에 이르기까지 다섯 번의 여과 공정을 거쳐 맛이 깔끔하다”며 “저도 소주에 대한 아쉬움이 있는 소주 마니아층을 적극 공략할 방침”이라고 설명했다.

  • 술 도수파격 이어 용기파격

    저도소주, 저칼로리 맥주 등을 내놓으며 내용파괴에 나선 주류업계가 획기적인 포장을 통해 형식파괴도 주도하고 있다. 웰빙 트렌드의 영향으로 줄어든 술 소비량을 늘리기 위한 업계의 마케팅이 다양화해지면서 주당들은 마시는 즐거움 뿐 아니라 보는 기쁨까지 만끽하고 있다.

    무학소주가 최근 출시한 16.9도의 저도소주 ‘좋은데이’는 소주업계 최초로 비닐랩핑을 도입했다. 비닐랩핑은 캔 음료수의 포장에 주로 사용하는 방식으로, 깨끗한 이미지와 신선함을 배가시키려는 의도가 담겨 있다. 회사 관계자는 “기존 소주와 차별성도 부각시킬 수 있고, 12~30병 단위로 포장되던 것과는 달리 6병씩 포장되기 때문에 할인점 등 제품판매대 관리를 더욱 효율적으로 할 수 있다”고 설명했다.

    하이네켄 코리아가 내놓은 ‘드래프트 케그’는 국내 최초의 휴대용 생맥주를 지향하는 제품이다. 일반 캔맥주에 비해 15배 가량 용량이 큰 5ℓ짜리 캔제품으로, 제품 아래에 달린 탭 튜브를 누르면 신선한 생맥주를 즐길 수 있어 선물용으로 인기있다.

    오비맥주가 선보인 독일 정통 맥주 ‘벡스 시티 보틀’은 ‘알루미늄=캔’이라는 고정관념을 깨뜨렸다. 포장용기의 재질은 알루미늄이지만 모양은 기존 병맥주를 본따 제작한 것이 특징이다.

    주류 형식파괴는 2003년 출시된 페트병맥주가 대표적이다. 산화와 탄산 손실을 막는 철, 나일론 등으로 처리한 특수 페트병(큐팩)을 출시, 유통기한을 늘렸다. 또 페트병속으로 외부 공기가 침투, 맛이 변질될 것이라는 우려를 불식시키며 맥주 포장의 한 종류로 자리잡았다.

    오비맥주 홍보팀 정용민 차장은 “술 소비량은 주는 반면 술 제품과 종류는 다양해지고 있어 첫 눈에 소비자의 눈을 사로잡기 위한 포장방법은 더욱 늘어날 전망”이라고 내다봤다.

  • 맥주업계, 월드컵에 흥망 걸었다

    ‘2141만 상자(1상자는 500mL 20병)’.

    한 일 월드컵이 열린 2002년 6월 한 달 동안 국내 맥주회사들이 팔아치운 양이다. 당시 하이트맥주가 1173만 상자, 오비맥주가 968만 상자를 판매했다. 2141만 상자는 월간 단위 판매량으로는 사상 최고. 아직도 이 기록은 깨지지 않고 있다.

    오비맥주의 정용민 차장은 “날씨가 더웠던데다 한국대표팀 성적이 워낙 좋아 거의 매일 맥주파티 분위기였다”며 “특히 맥주의 주 소비층인 20~30대가 열광했다”고 말했다.

    맥주업계에서는 올해 2002년의 신화 재현을 단단히 기대하고 있다. 올 한해 맥주 장사의 흥망이 월드컵이 열리는 한 달 동안의 판매 실적에 달려있다고 할 정도다. 조짐도 좋다. 올 초 맥주 소비는 부진을 면치 못하다가 5월 들어 처음 작년 대비 증가세로 돌아섰다. 12일 대한주류공업협회 집계에 따르면 5월 한 달간 맥주 출고량은 1731만 상자로 지난해 같은 달에 비해 3.7% 늘었다.

    올해 1~4월 맥주 출고량은 지난해 같은 기간에 비해 감소했으나 날씨가 더워지고 월드컵이 다가오면서 증가세로 돌아선 것. 변수는 한국팀의 성적이다. 한국팀이 첫 경기인 토고전에 져 16강 진출이 어렵게 된다면 축제 분위기는 가라앉을 수밖에 없다. 2,3차전인 프랑스전과 스위스전이 새벽 4시에 열리기 때문에 맥주 매출로 연결되지 않을 가능성도 있다.

    맥주업계는 누구보다 간절히 한국팀의 선전을 기원하고 있다.

    “그런 조건이라면 나도 조기 희망퇴직하겠다.” 최근 퇴직금의 2배 이상을 위로금으로 주고 퇴직 후 창업까지 지원해주는 오비맥주 의 조기희망퇴직 조건에 주류업계는 물론 다른 산업계 종사자들이 부러워하고 있다 .

    오비맥주는 하이트맥주의 진로 인수 등으로 인한 주류시장 변화에 따른 대응책으로 지난 5일부터 근무연차 5년 이상 직원들을 대상으로 조기희망퇴직 프로그램을 운영 하고 있는데 희망자가 기대 이상으로 몰려 회사 측이 고민에 빠졌다.

    업계에 따르면 전체 직원 1800명 중 250명이 조기 희망퇴직을 신청해 13일까지 받 기로 했던 희망퇴직자 접수를 11일 조기 마감한 것으로 전해졌다. 만약 오비맥주가 희망자 전원 의견을 받아들여 조기 퇴직시킨다면 회사 시스템이 정상적으로 가동될 수 없을 정도로 많은 숫자다.

    이처럼 희망퇴직자들이 대거 몰린 것은 희망퇴직 조건이 파격적이기 때문이라는 것 . 사측은 조기 희망퇴직 신청자들에게 △5년 이상~10년 미만 근무자에게는 평균 임금 의 12개월치를 △10년 이상 ~ 만 15년 미만은 평균 임금의 24개월치 △15년 이상 근무자에게는 평균 임금의 30개월치를 추가로 지급하기로 했다.

    조기 희망퇴직자는 퇴직금 외에도 근무연차에 따라 다소 차이가 있지만 보통 퇴직금의 2배 이상을 위 로금으로 더 받게 되는 셈이다. 이 같은 파격적인 혜택은 국내에서는 그 동안 일부 금융 등 서비스 업종에서는 있 었지만 제조업체에서는 드문 일이다.

    또한 조기 희망퇴직자가 주류도매상을 인수할 경우 퇴직 당시 직급에 따라 1억~3억 원을 장기 대출해 주고 1년거치 100개월 무이자로 상환하도록 했다. 맥주펍을 창업 하려는 퇴직 직원에게는 5000만~1억원을 사업 자금으로 장기 대출(6개월 거치 50개 월 무이자 상환)해 줄 계획이다.

    이처럼 오비맥주가 희망퇴직자들에게 파격적인 혜택을 주게 된 것은 모회사인 벨기 에의 인베브 인사 기준을 적용했기 때문이다. 인베브는 40개국에 진출해 있는 세계 최대 맥주회사다.

    정용민 오비맥주 홍보팀장은 “오비맥주의 희망퇴직 프로그램은 회사와 직원이 상생 (win-win) 환경을 함께 만들어간다는 측면에서 호응도가 예상 외로 높다”면서 “퇴 직자들의 만족도가 높을 뿐만 아니라 창업 지원으로 오비맥주의 지원 세력 확대라 는 부수적인 효과도 거둘 것으로 기대된다”고 말했다.

  • 주류시장 판도 어떻게…‘하이트+진로’ Vs. 연합군 경쟁

    2006년 주류시장은 어느 해보다 뜨겁게 달아오를 것으로 점쳐진다. 지난해 하이트맥주가 진로 인수를 완전히 매듭지으며 올해는 ‘하이트+진로’의 시너지효과 창출에 적극 나설 것으로 보이고, 이를 견제하려는 오비와 두산, 지방 소주사 등 경쟁업체의 연합전선이 더욱 공고해질 것으로 보이기 때문이다.

    오비맥주는 갈수록 시장이 커지고 있는 페트병시장의 확고한 우위로 하이트맥주(시점점유율 약 57.7%)와의 격차를 좁힌다는 전략을 세워놓고 있다. 현재 페트병 맥주는 전체 맥주시장 규모의 15%를 차지하고 있는 상태. 오비맥주는 유흥시장 맥주소비는 감소하고 가정용 시장에서 ‘큐팩’과 같은 페트병 맥주소비가 증가하는 현상이 앞으로 더욱 뚜렷해져 중장기적으로 전체 맥주시장의 25%, 가정용 시장의 50% 선에까지 이를 것이라고 전망하고 있다.

    정용민 홍보팀장은 “올해는 페트병시장에서 오비맥주의 큐팩시장 점유율을 현재 52%에서 60% 이상으로 끌어올린다는 목표를 세워놓고 있다”고 말했다.

    ‘참이슬’의 위력(소주시장 점유율 55%)이 좀체 식을 줄 모르는 소주시장에서는 두산과 지방 소주사들이 어느 정도 선전할지가 관심사다.

    진로는 하이트맥주와 하나가 되면서 유통파워가 한층 업그레드될 것으로 보인다. 두산은 지난해 두산그룹 ‘형제의 난’ 때문에 출시계획에 차질을 빚었던 신제품 카드를 상반기 중 꺼내들 것이란 전망이 나오고 있다. 알코올 도수 20도 아래의 순한 저도소주로 젊은층과 여성 등 틈새시장을 공략할 것이란 예측이다.

    업계 일각에서는 두산주류BG가 이 제품을 통해 시장점유율 5%대를 뚫고 1년 안에 10% 안팎을 달성하겠다는 의욕적인 시나리오를 작성한 것으로 회자되기도 한다.

    위스키시장에서는 합병하는 진로발렌타인스(‘임페리얼’브랜드)와 페르노리카코리아(‘로얄살루트’ ‘시바스리갈’)에 맞서 디아지오코리아(‘윈저’ ‘조니워커’)가 어떤 수성 전략을 펼칠지가 주목된다. 또 하이트그룹 계열의 하이스코트(‘랜슬럿’)의 약진도 점쳐진다.

    카스 및 OB 브랜드로 출시된 700ml 큐팩은 기존의 콜라나 주스 병처럼 한 손에 들고 마실 수 있도록 인체공학적 디자인을 적용해 제작됐다. 오비맥주 정용민 홍보팀장은 “젊은 층을 중심으로 개개인이 손으로 들고 마시는 맥주를 선호하고 있어 소용량 페트 병맥주를 출시하게 됐다”면서 “용량이 700ml이지만 무겁지 않아 간편하고 가격도 500ml 캔맥주 보다 싼 편”이라고 말했다. 오비맥주는 2003년 1.6L 페트병 맥주에 이은 신제품 출시로 현재 가정용 맥주 시장의 30%를 차지하고 있는 페트병맥주 매출이 올해 내에 35%까지 증대될 것으로 내다봤다. 가격은 출고가 기준으로 병당 1,553.93원이다.
