    필립모리스가 한 한국 항공사에게 주는 교훈

    미국 Business Week은 작년 11월 29일 이슈에서 “미국에서 가장 비난받는 회사;필립 모리스”라는 제목으로 PM의 처해진 상황과 그들의 PR프로그램을 특집으로 다루었습니다.

    여러분도 아시다시피, 언론과 공중들의 비난 포화속에서 PM은 살기위한 몸부림을 하고 있습니다. 투쟁적인 공중들에 의해 PM의 광고는 상당히 제한되었고, 여기저기에서 보이던 빌보드 광고나 광고 포스팅이 철저히 금지되었습니다. 프로모션 이벤트도 빈사상태로 내몰리고, 그 흔했던 스폰서쉽도 이제는 어렵습니다. 한마디로 손발 없는 “눈사람”형국이지요.

    PM은 이제 더 이상 “가용할 수 있는 생존적 커뮤니케이션 노력”으로서 PR의 가치를 무시할 수 없게 되었습니다. 아니 유일한 선택이라고 할 것입니다.

    비즈니스 위크는 PM의 PA부사장 Parrish의 입을 통해 PM이 예전의 “벙커 멘털리티”라고 불리는 로우키 위주의 소극적 PR자세에서 벋어나, PM의 정의를 스스로 내리는 “목소리를 키우는” 적극적 의미의 PR경영을 추진중에 있다고 전합니다. 이를 위해 PM은 4가지의 주요 PR테마를 선정 추진중이랍니다.

    그 네 가지 테마를 정리해보면 :

    1. PM 자신과 PM비지니스에 대한 정의강조

    2. PM자신이 생산하는 제품들에 대한 책임강조 (PM Value의 정확한 커뮤니케이션)

    등입니다.

    이상의 PR테마를 분석해 보면 PM의 새로운 PR전략의 핵심은 Community Relations강화라는 것을 알 수 있습니다. 위기에 처한 기업 스스로가 명확한 목소리를 내고, 편향된 공중의 시각에 자신에 대한 “스스로의 재정의”을 강조하며 맞서는 전략이 인상적입니다. 또한 그와 동시에 사회적 참여와 봉사를 통한 기업적 책임감의 강조도 주목할만합니다.

    우리나라 기업 중에서 가장 비난 받는 기업은 어딜까요?

    저는 개인적으로 한 항공회사를 주목합니다. 해당회사는 연이은 추락사고로 인해, PM과는 다른 “더욱 직접적이고 강력한 두려움”을 공중들에게 제공하고 있습니다. 그러나 이상하게도 PM 보다는 훨씬 자유로운 커뮤니케이션 환경을 보장 받고 있습니다. 광고, 이벤트, 프로모션, 스폰서쉽 어디에서도 제약이 없습니다.

    이 항공회사는 PM의 PR전략을 벤치마킹 해볼 필요가 있다고 봅니다. 그 회사가 좀더 전략적인 Community Relationship을 강화 한다면 중장기적으로 큰 효과가 있으리라 봅니다. 만약 불행히도 PM과 같은 “눈사람” 환경을 맞는다면, 그 회사는 국내 및 국제시장에서 살아남을 수 없을 것입니다. 자유로울 때 좀더 적극적이 되면 좋겠습니다.

    PHILIP MORRIS EXECUTIVE DESCRIBES PR CAMPAIGN FOR WHAT BUSINESS WEEK CALLS “AMERICA’S MOST REVILED COMPANY”

    Philip Morris is conducting a multi-million dollar PR/ad campaign to burnish the company”s negative image.

    For many years, the company, which Business Week called Philip Morris “America”s most reviled company” in a Nov. 29 cover article, did not have much in the way of a corporate image strategy.

    Business Week”s Nov. 29, 1999 cover “What we are doing represents a critical shift in our communications stance, from a limited willingness to be engaged with the public and media, to a desire to talk, a desire to be asked questions, and a desire to listen,” according to Steven C. Parrish, 49, SVP/corporate affairs for PM Companies, who spelled out what the company”s PR problems are and how they were dealing with them in a speech at the Conference Board”s “Corporate Image Conference” that was held Jan. 20 in New York.

    Bunker Mentality

    Instead of speaking “openly and honestly about our company–who we are and what we do, and the range of products we produce–we too often stayed in the bunker and allowed our critics to define us,” said Parrish, who noted the company”s PR philosophy was to “stay out of the paper. Hire the best lobbyists in the world to deal with government, but let public opinion take care of itself.”

    “If corporate image were only a matter of good business, good people and successful products, we”d be in clover,” said Parrish.

    Steve Parrish “But, the general public cares about more than just business fundamentals; they care about things like a company”s reputation for honesty and ethical practices,” said Parrish.

    In PM”s case, he said people noticed “we own a tobacco company, and as such, we were perceived as irresponsible, unresponsive, or worse,” said Parrish, a former PM litigator.

    While the company was beleaguered by lawsuits and bad publicity during the “Tobacco Wars,” the company went below ground, rather than engage.

    “As time went on and lawsuits proliferated, our negative public image became a real problem for us,” said Parrish, who noted shares of PM stock were at historic low levels this past year.

    Research Conducted

    Beginning in 1997, a decision was made to “change gears” by trying to learn as much as possible about what goes into a good corporate image, and how people perceived PM.

    The research findings showed PM”s negative image was largely due to public concern about tobacco issues and a strong mistrust of the company”s values.

    Parrish said the research also suggested that PM could improve its image “simply by speaking.”

    Four PR Themes

    He said PM”s image-building campaign has been tailored to address four critical messages.

    First, PM is the largest consumer packaged good company in the world, making brands that people know and trust.

    “Virtually every American family–more than 9 out of 10 households–buys PM products–Jell-O, Kraft, Macaroni and Cheese, Maxwell House coffee, Toblerone chocolate.

    Secondly, PM is working to be a responsible marketer and manufacturer of a risky product.

    “With regard to tobacco, we want people to know that we have heard their concerns about smoking, and particularly about problems like youth smoking and second hand smoke,” said Parrish.

    As a result of the Master Settlement Agreement, all tobacco billboards are down, transit advertising on buses, taxis and at bus stops is a thing of the past. Branded merchandise such as hats and tee shirts is no longer distributed by any tobacco company. Event sponsorships are now severely limited and in some cases completely banned, Parrish said.

    Parrish said PM”s domestic tobacco company has voluntarily created a new Youth Smoking Prevention department, which includes a $100 million ad program that talks to kids about not smoking, and additional spots to help parents talk to their kids about not smoking.

    Parrish said the same principle of responsibility applies to other products that it makes, such as alcohol abuse and drunk driving.

    PR Policy Established

    To address concerns of this kind, PM has adopted a general corporate policy called “constructive engagement.” Parrish said this means making “proactive efforts to listen to government officials, the media, citizens groups, and others in order to find reasonable solutions to issues related to our products.”

    The third theme of the campaign is a community service program in which priority is given to hunger relief and domestic violence.

    The fourth theme focuses on PM”s employees, portraying them as good, decent people who she their neighbors” values and concerns, and who participate in the well-being of the communities where they live and where PM does business.

    Parrish said the media buy for ads goes beyond what is typical for a corporate image campaign.

    It includes the Sunday morning opinion leader audience but also goes to mainstream Americans.

    Website Created

    “Our problems are so large and the negativism about PM runs so deep that we believe we must reach much further than other companies would have if we are to achieve our objectives,” said Parrish.

    It learned in testing and developing the TV commercials that it had to have a Web site to back them up, said Parrish.

    While PM did not have a website until last fall, “putting it up was a great liberating experience for us,” said Parrish. It focused on PM”s acknowledgements of the health effects of smoking and the addictiveness of smoking.

    Parrish said the publicity drove hundreds of thousands of people to the website.

    Speaker”s Bureau

    Parrish said a Speaker”s Bureau, which was established started several months ago, is “off and running.”

    “In our speeches, we talk about who we are, the products we make, and our economic contributions. We talk about the fact that we have been silent too long and haven”t listened enough,” said Parrish, who spoke last fall to a Rotary Club meeting in Denver.

    Business Week said Parrish, who is scorned by tobacco foes as the industry”s “Minister of Propaganda,” was “assaulted with tough questions” when he finished his speech.

    Cigna ends censorship practice

    Cigna Corp.”s healthcare division has ended a practice of censoring negative references to smoking in a quarterly newsletter that it produced for employees of Philip Morris Cos.

    The newsletter, called Well-Being, was produced by the Philadelphia-based insurer as part of its contract to provide healthcare benefits to employees of Philip Morris.

    Several other major employers got the newsletter, but the content in those issues were not changed, according to a Cigna spokesman.

    E-mails between Cigna and Philip Morris show that from 1996 to early 1999, the companies shared information about the content of coming health articles, and Cigna agreed to remove or edit pieces Philip Morris found objectionable, The Minneapolis Star-Tribune reported.

    10 action steps:

    1. Don’t wait to be asked.

    The CEO won’t come to your office for help because he/she doesn’t understand the resources of the pr office, hence doesn’t know how pr can help. Education, example & action must come proactively from us.

    2. Know what keeps the CEO up at night.

    What vexes the CEO vexes the organization. Focus your pr activities to support these issues & you’ll align yourself with top management.

    3. Analyze the big picture, not just the snapshot.

    Present the CEO with tomorrow’s issues, not yesterday’s news clips. Anticipate & prepare for what’s ahead that may affect the organization & how pr can factor into the solution.

    4. Get involved in the company’s policymaking process, don’t just apologize to your audiences for bad management decisions later.

    5. Lead the function of “Environment Scanning” to detect early signs of emerging issues/trends that may affect the organization. Then bring the CEO solutions, not problems.

    6. Serve as the conscience of the organization to preserve established relationships & forge new public alliances. PR is the only department with the resources to protect the company’s present position during crisis/conflict.

    7. Develop & present action-oriented “decisionmaking” information & strategy rather than activity status reports. CEOs expect it & manage by it.

    8. Know everything you can about your organization’s operations. We’re the storytellers for the organization. If we don’t know it, we can’t communicate it or plan for it.

    9. Monitor the direct competition & the marketplace. We can’t develop plans without factoring in the outside world.

    10. Focus all your pr activities with objectives that clearly support the organization’s business plan & contribute to the bottom line.

    코닥(Kodak)의 PR적 교훈

    세계에서 가장 강력한 브랜드를 꼽으라면 대부분 코카콜라나 코닥을 꼽습니다. 아프리카 오지에 가도 허름한 가게에 걸려있는 녹슨 노란색 코닥 필름 간판을 볼수있습니다. 특히 그 노란 코닥의 색깔은 엄청난 브랜드 가치를 지니고 있다고 많은 브랜드 전문가들이 수치적인 측정을 하곤하지요.

    오늘의 주제는 그 유명한 코닥입니다. 코닥의 PR대행은 세계적 대행사 Sandwick이 담당하곤 합니다. 코닥은 얼마전에 회사의 생사를 건 기로에 서있었습니다. 주종품목인 필름의 세계 마켓쉐어가 하락일로에 있었고, 여러 경쟁사(일본의 후지, 유럽의 아그파..)들이 가격 경쟁을 시작하면서 덩치 큰 코닥을 공략하기 시작 했습니다.

    참고로 공룡의 멸망 이유로 제기되는 가장 그럴듯한 설명중의 하나가 너무나 커버린 그들의 몸집때문이라는 이야기가 있습니다. 몸집이 커지면 더 많은 식량을 섭취해야 자신의 몸집을 유지할수 있습니다. 기업도 마찮가지로 거대하게 커진 몸집은 엄청난 Cost와 업무상의 Speed를 떨어뜨리게 되지요. 생상성과 효율성도 함께 잠수를 하게되면.. 결국은 시장이라는 밀림에서 다른 날렵한 하이에나들에게 먹히고 마는 겁니다.

    코닥도 꼭 그와 같은 경로를 따르고 있었습니다. 조직적으로 방대해진 군살을 제거하고, 필름이라는 사업적 포커스를 디지탈 이미징 사업으로 바꾸는 일을 죠지 피셔라는 멋진 CEO가 해낸겁니다. 보통 Corporate Turnaround라고 불리는 이런 기사회생이 더욱 그 결실을 보기 위해서는 적극적인 PR적 지원이 필요합니다. 회사혼자만 살아 나면 뭐합니까, 회사 주변의 공중들이 그 기업은 이미 죽었을껄 하고 생각하면 끝이지.

    조금 시끄럽다 생각 될때까지 “내가 이러이러하게 죽을 뻔 했는데 우리 왕초가 과감하게 힘을 좀 써서 이제 우리는 다시 살았고 쌀밥먹고 잘 살거다, 그리고 더 잘살기 위해 이것 저것 할꺼다”하는 자랑이 곧 Corporate Turnaround를 지원하는 PR의 역할과 임무입니다.

    당시 미국의 많은 매체들은 코닥의 회생을 그리고 CEO 죠지의 카리스마를 찬양하고 엄청나게 떠들어 댔습니다. 많은 MBA 전략경영 클래스들에서도 자주 회자가 되었었고, 가끔 코닥의 회생을 주제로 팀프로젝트 케이스 스터디를 하는 모습들도 보였습니다. 하지만 (매체들이 떠들던) 그당시에는 코닥에게 실제로 더 많은 돈이 벌린다거나 하는 실질적인 변화는 별로 없었던게 사실 입니다. 이 모든 사회적 “호들갑”들은 잘 수립된 PR전략들과 그 전문적 수행에서 비롯된 사회 공중들이 갖는 “Perception”이었을 뿐입니다. 새로움=성공=코닥 이라는 인식적 연결을 형성하는데 성공했던거지요.

    PR적인 지원과 그 운영에는 아무 문제가 없고 이렇게 영광스럽게””도 우리나라의 KPRA에서 한 사례로 게시될 만큼 괜찮은 프로젝트였습니다.

    그러나, 얼마전 CEO죠지는 물러나고 말았습니다. 코닥이라는 회사도 다시 빛이 바래가고 있습니다. 그 회사의 문제는 사업적 발전 전략 자체가 잘못 되어있다는 것을 많은 경영 전문가들이 지적하고 있습니다. 디지탈 이미징이 코닥의 지난 가장 큰 실패사례 중의 하나였던 폴라로이드 (즉석 카메라) 사업의 재판이 된다면 이는 우리가 더이상 노란색 코닥 박스를 구경할수 없을찌도 모른다는 두렴움을 낳기에 충분할것입니다.

    어쨋든, 세상의 필름이 녹색(후지필름)이 되던 노란색이 되던 우리가 지금 공부할것은 코닥의 기업회생을 지원하기 위한 PR팀의 눈물어린 모습과 그 과학성(일년에 두번씩하는 세계 대상 업무 만족, 기업 전략 확신 서베이..)입니다.

    또한 큰 교훈하나 : “PR은 구리를 황금으로 만드는 연금술이 아니다”

    PR팀이 아무리 뛰어도 기업이나, 사업 전략, 경영주 개인등이 부실하면 아무것도 이룰수 없다라는 교훈입니다.

    가장 큰 최근의 예)) PI, IR, Issue Management등이 어우러져 우리나라 홍보사례의 큰 이정표를 남길뻔 했던 “현대증권 과 이익치” 케이스. 일단 잡혀 들어가면 PR팀의 노력과 신뢰는 무었이 됩니까. 모두 땡이지요. Crisis Management요? 이건 CM으로 해결될 문제가 아닙니다. 대증 완화는 되겠지요. 이런 신뢰의 타이타닉 현상 속에서 우리의 홍보문화도 지하실에 갖쳐 같이 물을 먹습니다.

    Creating Confidence in a Corporate Turnaround

    OVERVIEW

    “Can George Fisher Fix Kodak?” asked the Oct. 20, 1997, cover story of Business Week. By that fall, Eastman Kodak Company’s much heralded turnaround was facing grave challenges. Mounting losses from investments in digital imaging, share losses to aggressive competition, and the adverse impact of foreign currency exchange, triggered a dramatic fall-off in revenue and earnings growth, sending shock waves through the company’s many publics – customers, employees, the news media, the investment community, plant communities and elected officials.

    Since arriving at Kodak at the end of 1993, CEO George Fisher, along with President Dan Carp, had effected what most thought was a remarkable turnaround. But the tide changed dramatically in 1997, prompting pundits to question their ability to lead the company. Management had to take bold steps to deal with the problem, long-term action that could take as much as two years.

    Corporate management does its best work in an environment of trust. If employees, customers, investors, communities and others have the trust, strong management can accomplish almost anything. But building this confidence can be difficult, particularly in today’s environment of skepticism. This program is about winning that support for this critically important corporate transformation at Kodak.

    RESEARCH

    Company research measured the impact of the situation on Kodak’s reputation. The research objective was to understand the challenges facing Kodak in creating an effective turnaround. Two parts of the research program were helpful in identifying attitudes and developing the public relations strategy:

    Part 1, Where we stood: By late 1997, public perception of the company fell on virtually all attributes measured in a semi-annual public opinion survey, particularly those relating to financial health and management of the business. The company surveys thousands of employees worldwide twice a year to track a variety of job satisfaction measures, including confidence in management. There were sharp declines in all attributes measured. CARMA International evaluated fourth quarter 1997 news coverage of Kodak, finding it 63% unfavorable and 28% favorable.

    Part 2, What we needed to do: A third party audit of key media covering the company found that most reporters felt Kodak needed to be more forthcoming in its dealings with the media. An investor perception study uncovered loss of management credibility, dissatisfaction with the company’s disclosure of information, and a lack of confidence in the restructuring efforts. Press coverage and investor commentary were ugly, as many questioned management’s ability to deal with the company’s problems. This research guided the company in developing its communications strategy.

    PLANNING

    The following three elements of the business plan would be hard on everyone in the company and would require a substantial amount of attention for success: (1) Remove at least $1 billion from the company’s cost structure through asset sales, portfolio reductions, divestitures, and the reduction of 20,000 jobs from a worldwide workforce of 101,000. (2) Use the savings to fund growth and strengthen the company’s competitive position. (3) Narrowly focus digital imaging, seeking alliance partners and joint ventures.

    Kodak’s Communications & Public Affairs department (C&PA) conceived and implemented a bold plan to communicate to customers, employees, the media, investors, communities – essentially all publics – the tough but necessary steps the company must take to improve its performance and achieve a lasting turnaround. Creation of an effective public relations strategy was critical to management’s plan and C&PA had a seat at the table with management from the beginning. C&PA worked with Kodak Investor Relations and its public relations agency, Shandwick, to develop and implement the plan. Based on the research conducted in 1997, C&PA identified the following objective to guide its work in 1998:

    Restoration of internal and external confidence in management’s ability to accomplish a turnaround in the company’s performance.

    To meet this objective, C&PA developed a strategy (called “Rolling Thunder”) to build wide support for management’s turnaround initiatives. The two-phase strategy was to deal with the difficult news in 1997 and communicate a positive future direction in 1998 and beyond. A wide range of public relations tools were planned, as noted in this binder. An overriding principle was to inform employees first, while respecting the rules of materiality. The key message: By removing $1 billion from its cost structure, Kodak could strengthen its competitive position, fund its business initiatives, and restore earnings growth.

    Kodak spent approximately $965,000 to implement “Rolling Thunder” during 1998. 10% went to planning, 10% to research & evaluation, and the balance on public relations activities.

    EXECUTION

    Kodak seized every opportunity to reach its key publics. Announcement of the turnaround plan, including job reductions and other tough steps associated with restructuring, largely were dealt with during the last four months of 1997. Throughout 1998 and into 1999, C&PA focused on communicating a positive future direction to all publics.

    In late 1997, Fisher, Carp and others communicated regularly to employees with letters, intranet communications, and videos to explain the company’s actions. External communications consisted of news releases and interviews with key media, leading to a major meeting with investors and the news media on Nov. 11, 1997 to outline the turnaround strategy. This was followed by the Dec. 18, 1997 announcement of a restructuring charge. In 1998, the company used:

    a series of major news events, ranging from press conferences, to the company’s growth strategy in China, and strategic alliances with AOL and Intel to refocus the digital strategy, to reach customers;

    management letters, the company newspaper (including a special strategy supplement, “Our Business is Pictures”), the intranet, and face-to-face “town meetings” to reach employees;

    an intensive media relations program to keep the press up to date;

    three major meetings in the US and Europe to keep investors informed;

    and meetings with community leaders and elected officials in Albany (the state capitol), Rochester, NY (Kodak’s headquarters city) and Washington, DC.

    EVALUATION

    Based on research conducted in late 1998 and early 1999, the program was a resounding success, largely achieving Kodak’s objective. The research showed:

    Customers: The company gained consumer film share in the US for the first time in more than a decade. New professional films regained ground lost to competition. Based on test markets, customer acceptance of the new digital products exceeded expectations.

    Public: Perception improved from 3 to 6 points on key attributes in the tracking study.

    Employees: An internal survey found an 8-point improvement in overall satisfaction and a 5 point improvement in management credibility.

    Media: An independent research organization found that the favorability rating literally reversed, moving from about 60% negative in 1997 to 60% positive in 1998.

    Investors: A perception study found that over 75% of investors now view Kodak’s strategy as appropriate and they were more pleased with access to management and disclosure.

    Community: 75% of community leaders gave Kodak the highest rankings in a survey, saying they understood the company’s strategy and appreciated its commitment to the community.

    Barron’s wrote “at last, this company is clicking” in a cover story on Aug. 24. Forbes titled its look at Kodak “Vindication,” writing that Fisher has “definitely turned this supertanker around” on Sept. 7. CNN’s NewsStand, co-produced with Fortune, broadcast an upbeat Kodak segment in October. US News & World Report reversed its negative stance on the company with two positive articles, one on China in July and a corporate profile in November, 1998 writing “Kodak CEO Fisher Mounts a Comeback.” Business Week altered its gloomy stance on July 27, writing “At last, a Bright Kodak Moment.”

    <빨간색 부분은 분명 개선되었어야 했던 부분이다>

    2007년 9월 9일 새벽 4시경 서울 강남구 청담동 한 빌라에 에스원 직원이 침입해 강도와 성추행을 벌인 사건이 발생했다. 결국 이 직원은 경찰에 검거되었고, 이 때부터 에스원의 위기는 시작된다.

    에스원의 사업 특성상 이 사건은 고객들이 회사 전반의 서비스 의식과 안전성에 의문을 품게 하는 ‘치명적’인 이슈였다. 에스원 CEO는 13일 기자간담회를 통해 이 사건에 대한 보고를 9일 오전에 받고 수습대책을 지시했다고 말했다.

    결과적으로 외부에서 정리 가능한 에스원의 수습 활동이란 대충 이렇게 정리 할 수 있다.

    1. 해당 범인을 ‘현직 에스원 직원’이라고 하면 문제가 더 커지기 때문에 ‘(일주일 전)퇴사한 직원’으로 밝힌다.
    2. 해당 범인의 범죄사항을 강도, 상해, 성추행, 음주운전 중 경찰이 강도 부분만을 밝히고 나머지는 생략하도록 부탁한다.

    수습 활동은 이러한 프로세스를 위해 이뤄졌을 것이다. 이어진 보도활동도 포함한다.

    최초 이 사건을 보도한 것으로 보이는 기사는 9/10일 정오경에 올라온 조선일보(손진석 기자)의 기사다. 여기에는 경찰발표 내용과 에스원의 초기 발표 내용이 포함되어 있다.

    9일 서울 강남경찰서에 따르면 에스원의 ‘세콤’ 압구정지사 직원으로 일주일 전쯤 회사를 그만 둔 노모(31)씨는 이날 새벽 4시쯤 서울 강남구 청담동의 한 빌라 2층에 들어가 집안에 있던 A씨 등 여성 두 명에게 금품을 내놓으라고 협박했다. 노씨는 술에 취한 채 복면을 하고 흉기를 들고 들어와 A씨 등을 협박하며 집안을 뒤지고 다니다가 피해자의 신고를 받고 출동한 경찰에 붙잡혔다. 에스원측은 “노씨가 지난주 사직서를 제출했고 회사에서 퇴직처리를 했기 때문에 더 이상 우리 직원이 아니다”라고 밝혔다.

    그러나 3일후인 13일 손진석 기자는 다음과 같은 기사를 다시 전송한다.

    손기자의 다른 기사들을 보면 일단 해당 사건에 대한 보도를 앞서서 한것에 대해 많이 자랑스러워 했던 것 같다. 그러나 속속 해당 사건 발표에 문제가 있다는 것이 들어나면서 경찰과 에스원측에 상당한 실망을 한 듯 보인다. 그가 쓴 기자칼럼에 보면 경찰측의 취재대응 태도에 대해서도 상당한 불만을 드러내고 있다.

    YTN의 10일자 보도를 보면 에스원이 어떻게 해당 이슈를 관리하려 했었는지가 모두 들어난다.

    서울 청담동 빌라 강도 미수범은 경비업체의 전직 직원이라는 회사 측의 주장과는 달리 현직 직원이라는 정황이 속속 드러나고 있습니다. 성문규 기자의 보도입니다.

    피해자 A 씨는 자신의 집에 침입했던 노 모 씨가 에스원의 현직 직원이라고 주장했습니다. 노 씨가 지난 주에 이미 퇴직한 직원이라는 에스원 측의 해명을 정면으로 뒤집은 것입니다.

    “000 지사 지부장이라는 사람이 와서, 현재 근무하고 그것도 저희 집을 담당하는 직원이 이랬다는 것은 있을 수 없는 일이지 않냐 그랬더니 직원을 잘못 둔 자신을 원망한다고 하더라고요.”

    ==> 지사장급이 회사를 대표해 피해자를 방문 할 때도 핵심 메시지는 본사의 것과 동일해야 한다. 당연히 그 메시지 이외에는 자신의 개인적인 심경등에 대한 언급은 적절하지 않다. 특히 법정 소송등으로 사건이 확대 될 것에 대비해서라도 메시지는 관리 되어야 한다.

    당시 사과를 하고 갔다는 에스원 지사장도 노 씨가 현직 직원이라는 사실을 부인을 하지 않았습니다.

    “사과하러 간 사람이 전직 직원입니다, 아닙니다를 이야기할 입장도 아니고, 잘못했습니다. 사과드립니다. 사과한다는 말 말고는 할 말이 없었어요. 자세한 것은 본사에서 문서로 받아보십시오.”

    ==> 1. 기자의 질문이 ‘피해자가 지사장님께서 방문해 범인이 현직직원이 맞다고 했다는데…범인인 노씨가 현직직원이 맞습니까?’였다. 이에 대한 답변에서 지사장은 불필요한 언급을 했다. 입장을 설명해달라는 것도 아니었다. “저희가 확인해 드릴 수 있는 사항은 저희가 OO일 피해자를 방문해서 회사를 대표해 사과를 드렸다는 사실입니다. 그 이외의 사항에 대해서는 본사 홍보팀에게 취재 협조를 받아주시기 바랍니다”했으면 된다. 그렇게 이야기 했으면 멘트가 방영되지도 않았을 것이다. 2. 기자에게 문서로 받아보라 뭐라 할 필요도 없다. 자신이 홍보팀이 아니잖은가…

    하지만 에스원 본사는 문제를 덮는 데 급급 했습니다. 당초 노 씨가 퇴직서와 함께 고객정보를 유출 시키지 않겠다는 각서를 썼다고 했지만 공개를 거부했습니다.

    “저희도 오픈해서 해명을 하고 싶은데요. 회사 방침(내부 규정)상…”
    “내부 규정이 어떻게 돼 있습니까?”
    “인사상 비밀’로 돼 있습니다.”
    “인비에 어떻게 나와 있나요?”
    “그것까지는 자세히 모르고요…”

    ==> 에스원 홍보팀의 답변 또한 회사의 핵심 메시지에 일치 하지 않는다. 거짓을 거짓으로 덮으려 한다는 심증을 오히려 생산하고 있다. 이 부분에서 가장 치명적인 것은 ‘자세히 알지도 못한다는’ 회사방침을 팔았다는 것이다. 그리고 ‘저희도…하고 싶은데요…’라고 사족을 앞세웠다. 안타깝다.

    13일 최후로 에스원은 기자간담회를 통해서 사장이 공식 사과했다. 일부 일문일답에서 사장의 입을 통해 공식 메시지가 전달된다.

    ▶현직 직원이 아니라고 사실과 다르게 해명한 이유는 뭔가? = 솔직하게 대응하지 못한 것은 사장이 책임지겠다. 내부적으로 이런 류의 사고 창립 30주년인데 처음 당하는 사례다. 솔직하게 대응하지 못한 부분도 있다. 현장에서 당황을 했다. 이런 일도 생길 수 있구나 하는 생각을 뒤늦게 했다.
    ▶왜 거짓말 했나 = 순간적인 판단 잘못이다. 회사를 보호하려다 판단을 잘못했다. 죄송하다. 거짓 발표를 한 것에 대해 모든 것은 사장이 책임을 진다.
    ▶누가 책임지나
    = 엄격하게 책임을 물을 것이다. 일어나지 않아야 할 상황이 일어나 현장조직이 순간적으로 당황을 했다. 솔직하게 대응하지 못해 진심으로 사과한다.
    ▶재발 방지 되겠나 = 교육 대폭 강화 등 최선을 다할 것이다. 올해가 창립 30주년인데 처음있는 일이다. 솔직하게 대응하지 못한 것도 현장에서 당황해 수습을 못한 것이다. 내 기억에는 비슷한 전례가 없다.

    ==> 위기시 회사의 잘못을 CEO가 책임을 지겠다는 것은 CEO가 책임을 지고 물러 난다는 극단의 메시지다. 가장 경계해야 할 메시지다. 차라리 실제로 CEO가 물러나면 위기관리상 다행(?)이다. 그러나 책임을 지겠다고만 하고 실행이 없으면 그건 다시 더 큰 신뢰를 잃을 위험이 있다. 여기에서는 ‘사장이 책임’을 지겠다고 했다. 그러나 누가 책임을 지나?라는 질문에는 ‘엄격하게 책임을 물을것이다’라며 덧붙여 ‘현장조직이 순간적인 당황…’이라면서 책임을 현장조직에 돌리는 뉘앙스를 준다. 최초 ‘사장이 책임을 지겠다’라는 말을 하지 말았어야 한다.

    결론과 평가는 해당 회사가 내리는 것이 아니다. 언론과 여론이 내린다. 여론을 반영한 이 마지막 기사는 해당 위기가 회사의 부적절한 대응으로 더욱 커졌고, 결국 실패할 수 밖에 없었다는 결론을 내리고 있다.

    에스원이 그렇게 연속적인 실수를 저지른 후에 13일 발표한 사과광고 메세지를 보면, 그들이 일련의 위기를 확대재생산 하지 말고 처음부터 전달했었어야 할 ‘핵심 메시지’가 그래도 밝혀져 있다. 최근에 본 기업의 사과 광고들 중에서 가장 바람직한 메시지다. 이래서 위기는 기업 스스로에게 ‘배움이라는 위로의 선물’을 남겨주는 것 같다.

    <<단 몇가지 남은 아쉬움>>
    1. 에스원의 회사 홈페이지에는 사과 메시지가 없음 (2007. 9. 15일 현재)

    2. 에스원 CEO 홈페이지에도 사과 메시지 없음. 따라서 CEO의 경영 철학으로 제시된 문장이 도리어 무색

    3. 주가변화를 보면 사건이 주가에 큰(?) 영향은 주지 못함. 따라서 에스원은 해당 위기를 우리가 생각하는 것 보다는 심각하게 받아 들이지 않을 수도 있음.

    현재 나 역시 에스원의 자택경비 시스템을 사용하고 있는 소비자로서…많은 부분이 안타깝고 아쉽다.

    이글을 쓰고 난 후 몇주가 흘렀다. 어제 2007년 10월 15일 저녁 삼성그룹은 에스원 사장의 사의를 받아 들였다. 한마디의 거짓말이 이렇게 참담한 결과를 나았다. 또 하나의 교훈이다. 에스원 사장님께 행운이 깃드시기를…

  • Mattel로부터의 교훈과 벤치마킹

    미디어 트레이닝을 진행하면서 여러번 반복하는 말중에 하나가, “절대 어떤 경우라도 Guarantee 하지 마십시오”다. 특히 한국사람들은 이 ‘개런티’에 익숙하다. 내가 다시 그러면 손에 장을 지질께…다시 그러면 내가 성을 간다…내가 네 동생이다…등등 이런 종류의 개런티는 어쩌면 민족성을 대변할 수도 있겠다.

    “다시는 이런 해프닝이 없어야 겠죠? 여기 어렵게 사장님께서 나오셨으니 소비자들과의 약속이라고 생각하시고 재발방지에 대한 다짐을 좀 해주시죠…” 나이스하게 TV 뉴스 프로그램에서 이런 함정있는 질문을 강요할 수도 있겠다. 기자들도 바보가 아닌이상 “개런티 하시지요?”라고 직접적으로 질문을 하진 않는다.

    미디어 트레이닝을 제대로 받은 전문가들은 절대 공적으로는 ‘확언’을 하지 않는다. 오직 확언이라고 할 수 있는 것은 (우리가 가지고 있는) 회사의 철학, 정책, 그리고 해당 이슈에 대한 자신감있는 해결 의지/노력정도다. 여기에 맨처음 해당 이슈를 우리가 아주 serious하게 받아들이고 있고, 피해를 입은 대상이 있다면 그에 대한 deep sympathy를 먼저 진솔하게 깔아주는게 많은 도움이 된다.
    여기에서 또 자칫하면 ‘배상’에 대한 문제가 나오는데 여기서도 절대 guarantee는 안된다. 이건 망하는 지름길이기 때문이다. 심지어 “피해자들에게는 최대한의 배상을…적극적으로 강구할 예정이다…”류의 침발린 말도 위험하다. “피해자들에게는 가능한 모든 관심과 조치를 기할 예정이다…”정도로 비확언적인 말이 안전하다.

    한 일화에 의하면 예전 야당 총재시절 YS에게 한 기자가 개인적으로 현안 이슈에 대해 물었다. “YS, 지금 이 상황에 대해 어떻게 대응하실 예정입니까?” YS왈 “아무것도 정해진게 없어요” 그러더니 바로 그 다음날 아침 YS는 어제 그 질문과 관련한 중대한 발표를 했다. 섭섭한 기자는 YS를 찾아가 물었다. “아니, 총재님 어제 저녁에 제가 물었을때는 아무것도 정해진게 없으셨다고 하셨잖습니까. 섭섭합니다…” YS는 웃으면서 말했다. “자네가 물어볼 그 당시에는 아무것도 결정된게 없었어…”

    여기서 보듯이 “현재 아무것도 결정된 것이 없다”는 상당히 자주 아주 중요한 역할을 한다. “노 코멘트”를 대신할 수 있는 매우 중요한 화법이기 때문이다.

    다시 본론으로 돌아가서 guarantee에 대해 살펴보자. 최근 가장 핫 이슈는 미국의 세계적 장난감 회사 ‘마텔(Mattel)’의 납성분이 든 페인트 장난감 리콜이다. 바로 얼마전에도 거의 비슷한 리콜이 있던 차라 미국 언론들은 물론 세계 언론이 화가 나있다. 오늘 미국의 유명한 미디어 트레이너 Eric Seidel의 이메일을 읽어보니 참 재미있는 ‘생생한 케이스’가 하나 나온다.

    Guarantee를 하지말아라 하는 계명을 충실히 따르고 있는 Mattel의 회장이자 CEO인 Bob Eckert가 CNBC 뉴스의 David Farber의 ‘약간은 어눌한 질문’을 피해나가는 장면을 목격할 수 있었다.

    Bob 회장의 핵심 메시지는 다음과 같다.

    “Everything’s being tested now, repeatedly, and using new standards, even on older products”

    David의 ‘어눌한’ 함정 질문에는…

    “Can’t promise, no system is perfect, and we won’t be shy about future recalls, if necessary.” 정도의 완곡하지만 확신있는 표현으로 벗어 나고 있다. 표정이나 어투에서 미디어 트레이닝을 받은 것이 확실하다. (그런 질문을 아주 기다렸다는 표정이다…)

    내가 보기에는 David이 너무 어눌했다. 혹시 Mattel 주주가 아닐까…농담이다. 😉 아무튼 마텔 케이스는 앞으로도 종종 회자 될 것 같다.
